Lean Six Sigma belts explained

Lean Six Sigma uses a belt system, borrowed from martial arts, to show how deep a person’s process-improvement skills run. Belts range from White, which covers awareness-level fundamentals, up to Master Black Belt, an expert who trains and mentors others. Each belt builds on the one before it.

The belt levels, from beginner to expert

  • White Belt. Awareness level. Understands core Lean Six Sigma concepts, vocabulary, and the value of process improvement. A strong starting point for any team member.
  • Yellow Belt. Project-team level. Knows the DMAIC method and basic statistics, and can contribute to improvement projects as a team member.
  • Green Belt. Project-leader level. Leads focused DMAIC projects using statistics, hypothesis testing, and process capability, usually part time alongside a normal role.
  • Black Belt. Full-time improvement leader. Runs complex projects, coaches Green Belts, and applies advanced statistical methods.
  • Master Black Belt. Expert and trainer. Sets strategy, develops other belts, and governs the improvement program across an organization.

Which belt should you start with?

Almost everyone should start with White Belt. It is the fastest way to learn the language of process improvement and decide whether to go further, and it requires no prior experience.

Move to Yellow Belt when you want to actively contribute to improvement projects, and to Green Belt when you expect to lead them. Black Belt and above are for those whose primary role is driving improvement across teams.
